Start from a brief
Paste something like this.
“We're migrating customer and order data from a legacy on-prem system to a new cloud CRM. It's roughly 1.2 million customer records and five years of order history, plus documents in file storage. The team is a project manager, a data engineer, a DBA, a QA analyst, and business owners from sales and finance who need to sign off that the numbers reconcile. There is a hard cutover weekend in about 12 weeks; downtime must be under eight hours and there can be no data loss.”
That’s the before. Here’s the plan Ganttastic builds from it.
Typical timeline · 8-16 weeks
The data migration plan.

- 1
Discovery & Assessment
- Inventory source systems and data volumes
- Profile data quality: nulls, duplicates and formats
- Define scope and what is in and out
- Agree success criteria and reconciliation rules
- Risk assessment and rollback strategy
- 2
Mapping & Design
- Build the source-to-target field mapping
- Design transformation and cleansing rules
- Define keys, relationships and deduplication logic
- Plan the migration sequence and dependencies
- Document and sign off the migration design
- 3
Build & Environment Setup
- Set up staging and target environments
- Build the ETL scripts and transformation logic
- Implement validation and reconciliation checks
- Set up logging and error handling
- Secure access and credentials
- 4
Trial Migrations & Testing
- Run a full trial migration on a copy
- Reconcile record counts and sample values with business owners
- Performance-test to size the cutover window
- Fix data and mapping defects
- Repeat the trial until it is clean
- 5
Cutover & Go-Live
- Freeze the source data
- Run the production migration
- Reconcile results and get business sign-off
- Switch applications over to the new system
- Keep the rollback path ready
- 6
Post-Migration Verification
- Monitor for errors and missing data
- Run reconciliation reports
- Support users and fix issues
- Decommission the source after a stabilisation period
- Document lessons learned
Key dependencies
- Data profiling must come before mapping design — you cannot write reliable transformation rules until you know how dirty and inconsistent the source data actually is.
- The field mapping and cleansing rules must be finalised before the ETL build; changing the mapping after scripts are written forces rework and re-testing.
- At least one full, reconciled trial migration must succeed before the cutover is scheduled — the trial is what tells you the real duration and whether the numbers add up.
Timeline risks
- Migrations slip most on data-quality surprises found during trial runs and on reconciliation mismatches that business owners will not sign off on — both surface late and take longer to resolve than expected.
- The cutover window is a hard constraint, so performance-test the full volume early to confirm the migration fits the downtime budget, and keep a tested rollback path.
- Sign-off depends on busy finance and sales stakeholders; agree the reconciliation rules and book them for validation up front, not on cutover weekend.
